PlantUML vs. Mermaid: An Honest Comparison for Architecture Work

I use both. That is the answer nobody wants, but the honest one: they overlap in the middle and differ at the edges, and architecture work lives at the edges. Here is how to choose — and when the answer is “both”.

Where Mermaid Genuinely Wins

Zero-friction embedding. Mermaid renders natively in GitHub markdown, GitLab, Notion, Obsidian, and most modern wiki tools. Write a fenced block, done. No build step, no image pipeline, no plugin hunting. For README-level diagrams — “here is how these four services talk” — that friction reduction is real value.

The gentle on-ramp. A flowchart in Mermaid is three lines and immediately readable by someone who has never seen the syntax. For documentation that other people must maintain, that matters more than notation purity.

Sequence diagrams for docs. If the deliverable is “a sequence diagram inside a markdown page,” Mermaid is the shortest path and looks good out of the box.

Where PlantUML Genuinely Wins

Serious architecture notation. ArchiMate, C4, full UML — if your organization runs on a modeling standard, Mermaid simply does not speak it. PlantUML’s ArchiMate library ships with the jar; the complete guide covers it end to end.

Scale. Landscape views with forty elements, migration views with three plateaus, technology layers with nested groupings — PlantUML’s local rendering handles these without breaking a sweat. Mermaid’s in-browser layout starts to wobble far earlier, and when it wobbles you have few knobs to turn.

Layout control. skinparam linetype ortho, direction hints, hidden ranking constraints — PlantUML gives you a steering wheel. Mermaid gives you a seat. For a diagram going into a steering-committee deck, the steering wheel is not optional.

Everything is text in a real toolchain. Local jar, -pipe in CI, Kroki as an HTTP renderer, Graphviz or Smetana underneath. PlantUML slots into a documentation-as-code pipeline like a grown-up tool.

The Decision

Ask three questions:

  1. Does the diagram follow a standard? ArchiMate/C4/UML → PlantUML. No standard, just boxes and arrows → either, lean Mermaid.
  2. Where does it live? Inside GitHub markdown that non-specialists edit → Mermaid. In a docs-as-code repo with a build pipeline → PlantUML.
  3. How big will it get? Ten nodes → Mermaid is fine. Fifty → PlantUML, and do not look back.

The pragmatic pattern I see in mature teams: Mermaid for READMEs and inline docs, PlantUML for the architecture repository. Not a compromise — a division of labor.

What About the AI Angle?

Both are text, so both are LLM-friendly — paste a system description, get a first-draft diagram. Mermaid’s simpler grammar means fewer hallucinated constructs; PlantUML’s richer grammar means the model occasionally invents relationship macros that do not exist. Either way: the review step is not optional. AI draws confidently wrong arrows just as well as correct ones.
